I suggest this twist, Eileen:

Introduce your villian, but not as a villian, keep it a secret. Mid ground, uncover his work and shadow. Bring him in as everything he is without the evil. Then shock readers in the middle by adding bits here and there about him.
Or, parrallel to your good guys: create two stories side by side. villian story...good story....then combine them somewhere later.

Eileen, I can kind of identify becuse my first novel was a family saga also. I would say just get the whole thing down. Then you can go back and tweak or rearrange it.

Without reading the entire work or seeing an outline it is difficult to say but in most cases if the identity adds to the suspence and mystery of the over all story then you would hold off.\
